    Salo was a BBS-style forum active from approximately 2010-2017, featuring extensive discussions on philosophy, geopolitics, history, economics, and culture. The forum was notable for contributions by Macrobius, creator of the Cutter Expansive Classification (CEC) system used to organize this site.

  • Capability Promotion: How Organizations Learn

    The Problem

    We built something useful—SSH access to a production server, a sync script, an API integration—and then forgot we had it. The work was captured in daily notes, but never promoted to the capability inventory. Weeks later, we needed that capability and had to rediscover it from scratch.

    The Anti-Pattern

    Work Complete → Daily Notes → [GAP] → Lost Capability

    This is organizational amnesia. The individual remembers (maybe), but the organization doesn't learn.

    The Solution: Capability Promotion

    A simple process ensures new capabilities flow from daily work into durable inventory:

    Trigger Events

    • New SSH/API access established
    • New sync remote configured
    • New script created and proven
    • New service integration working

    The Process

    1. Capture — During work, note the capability with: name, type, command, node, evidence
    2. Promote — End of session, check daily notes for undocumented capabilities
    3. Add to Inventory — Update capability-inventory.yaml with structured entry
    4. Sync — Push to knowledge graph for discoverability

    Two-Way Discovery

    The promotion process isn't just about not losing what you built. The periodic scan of memory files surfaces unexpected capabilities—things you forgot you could do, access someone set up that wasn't documented, scripts that exist but aren't in inventory.

    Bottom-up: Work → Inventory (don't lose it)
    Top-down: Inventory scan → “wait, we can do that?”

  • Three Loops: Strategy, Governance, Operations

    Tonight we built the architecture for running an organization at three speeds simultaneously. Here’s what emerged.

    Three Loops, Three Speeds

    We formalized something that’s been implicit: governance happens at multiple cadences.

    • Strategy Loop: Sprint cadence (10 days). Wardley Maps, doctrine, “what game are we playing?”
    • Outer Loop: Per-minute. NQA-1 governance checks, quality gates, compliance.
    • Inner Loop: Continuous. Agent turns, tasks, PRs, execution.

    The outer loop runs 14,400 times faster than strategy. That’s the point—rapid compliance enforcement while strategy evolves thoughtfully.

    Strategy Cycle + OODA

    We mapped Simon Wardley’s strategy cycle to OODA:

    • DECIDE: Leadership—the why of purpose (Chain of Thought, inferencing)
    • ACT: Gameplay—”The Game” determines purpose
    • OBSERVE: Landscape—Wardley Map + Climate patterns
    • ORIENT: Doctrine—organize, where to invest, context playlist

    Two control points matter: Spend Control (collect, collate, advise) and Anticipation (pattern recognition entering orientation).

    Sprint Alignment

    The strategy cycle maps cleanly to our sprint structure:

    • MS1 (Days 1-3): Observe + Orient—review map, collect signals
    • MS2 (Days 4-6): Orient + Decide—apply doctrine, prioritize
    • MS3 (Days 7-9): Decide + Act—execute, prepare change package
    • Retro (Day 10): Loop—strategy audit, purpose check

    Each sprint is one full strategy cycle. The retro asks: is our purpose still valid?

    Audit Architecture

    Audits happen at each loop level:

    • Strategy Audit: Sprint retro. Map accurate? Doctrine relevant? Purpose valid?
    • Governance Audit: Every minute. Gates pass? Compliance maintained?
    • Operations Audit: Every PR. PII scan, secret scan, JSONL valid?

    Escalation flows upward: ops failure → governance finding → strategy review if patterns emerge.

    Metrology

    We created a metrology repo for scientific measurement. It traces to NQA-1 Criterion 12: Control of Measuring and Test Equipment.

    Domains covered: MASINT (measurement signatures), NetCDF4 (time-series storage), and observability (metrics + logs + traces).

    The key insight: in agentic systems, your quality gates and audit scripts are your measuring equipment. They need calibration baselines and interval control just like physical instruments.

    The Outer Loop in Practice

    We stood up an automated outer loop tonight. Every minute:

    • Quality gate runs (gateway, tunnel, Virtuoso health)
    • Results append to audit-log.jsonl
    • Failures surface to operator

    It’s been running throughout this session. The log shows continuous PASS. That’s the goal—governance that runs so fast it becomes ambient.

    Next sprint we run this for real:

    • 16 strategy-level tasks (4 per minisprint + 4 retro)
    • Strategy audit at exit
    • Change package signed off
    • Purpose checked

  • Organization as Code: From Templates to Pipelines

    Tonight we crossed a threshold: from concept to running pipelines. Here’s what emerged.

    The Agent-Scoped Repo Pattern

    ADR-006 formalized something we’ve been circling: separate repos so coding agents work in parallel while I supervise without blocking. The architecture is simple:

    Each agent sees only its repo context. PRs are the integration boundary. I review but don’t bottleneck.

    Beads uses JSONL for state tracking. Each line is a complete record. Append-only. Diffable in git. The org-bootstrap repo now documents this format:

    When we bootstrap a new organization, we seed .beads/ from templates. The baseline is auditable from day one.

    Onboarding-as-Code

    Several beads clustered around people processes: onboarding, training, role assignment. We extracted PATTERN-001: treat people onboarding like code.

    E-Myth training modules are now JSONL templates in org-bootstrap:

    • LD: 7 modules (Leadership)
    • MG: 7 modules (Management)
    • MK: 4 modules (Marketing)
    • CF: 3 modules (Client Fulfillment)
    • LG: 5 modules (Lead Gen)
    • FN: 3 modules (Finance)

    Run ./scripts/onboard-person.sh --person memberA --role MK and you get a complete onboarding checklist with training requirements.

    The Naming Convention

    Templates use generic names (founderA, memberA, agentA). Active state uses real names. This prevents PII leakage into shared templates and avoids confusion when reviewing test data.

    Dual Pipeline Strategy

    ADR-007 split our CI approach: GitHub Actions for internal iteration, Azure DevOps templates for customer demos. Same scripts, different orchestration.

    Tonight we stood up Azure DevOps integration:

    • Imported org-bootstrap and internal-audit-tool
    • Created pipelines from YAML templates
    • First build running

    Customers see familiar tooling. We iterate fast on GitHub. Scripts stay portable.

    System Turn-On as Incident

    The Azure DevOps integration is tracked as INC-005—a planned system turn-on with configuration management. Rollback documented. Verification checklist in progress.

    This is the pattern: new systems get incident treatment, CM records, and close criteria.

    What’s Next

    The decision queue has three open items:

    • DQ-013: Accounting system setup
    • DQ-014: Agent mesh security review
    • DQ-015: TTP Petri net visualization

    And momentum building on DQ-022: the ICP Custom GPT deliverable that proves Organization-as-Code works for customers.

    Templates in. Pipelines running. Onboarding codified. The org can now regenerate itself from repos and devcontainers. That’s the goal.
